Validating a rebellious sake brand in weeks, not months

A New Kind of Sake

Outlaw Sake is a sake brand under development that’s aiming to break into the growing hard seltzer market. With U.S. sales expected to grow from $8.7 billion in 2025 to nearly $40 billion by 2034, the hard seltzer category continues to surge as drinkers look for convenient, low-ABV options like White Claw and High Noon.Sparkling sake is a natural fit for this shift, but it’s often held back by category conventions. Sake is still seen as artisanal, formal, and tied to traditional Japanese dining. But why should you only drink sake with sushi?Outlaw Sake flips the script by positioning itself as a Hard Rice Seltzer, served in a can and made to feel more like a beer. It’s bold, easy to drink, and unapologetically American. It's meant to be enjoyed anytime, anywhere.

1. Spot the Problem

Can we validate the core idea before we invest in a full launch?
Outlaw Sake is a great idea. But how do we know it will resonate with consumers before investing time and money into a full launch?
The core challenge was speed. We needed real consumer feedback on the brand, the positioning, and the creative to validate the idea quickly and confidently. Traditional research methods would take months. We wanted answers in weeks.

2. Set the AI Challenge

Can we validate the core idea before we invest in a full launch?
We challenged ourselves to help Outlaw Sake go from idea to fully realized ad concepts as fast as we can. The goal was to create brand assets that clearly explained the idea so we could get real feedback from consumers.
We did it using AI, at a time (Summer 2024) when these tools were still early in their development to see what was possible and proving that AI could help build a brand from scratch in real time.

3. Design the Experiment

Two-part testing: Paid social + Randomized Control Trial (RCT) panel
We designed a dual-track testing plan:
TRACK 1:
Live ad testing on TikTok and Meta using six short-form video ads targeted to hard seltzer, RTD cocktail, and sake drinkers.
TRACK 2:
Partnered with Swayable to run a randomized control trial (RCT) testing the effectiveness of our brand messaging, creative tone, and emotional triggers at driving purchase intent with 7000+ U.S. adults.

4. Build and Break

Human Creativity at the speed of AI
We paired the speed of generative AI with the craft of a seasoned creatives:
CREATIVE TEAM:
A writer behind Dos Equis's Most Interesting Man in the World and an art director who led campaigns for Diageo brands.
AI TOOLS:
Flux Pro (for character and brand image consistency), RunwayML (video), ElevenLabs (voice), and ChatGPT (brand voice, copy, script refinement).

5. Measure the Magic

Real-world signals from real audiencesSocial Testing:
• Ads ran on TikTok and Instagram, earning over 300K total views in 2 weeks with above-average engagement.
• Potential customers signed up to be notified when Outlaw Sake is available in their city, giving us early signals of demand.

Swayable RCT Panel:
• Significant lift in purchase intent among hard seltzer, sake, and RTD drinkers.
• Strong scores on cultural relevance, distinctiveness, and brand memorability.
• Humorous and self-aware ads performed best, while some concepts fell flat, it gave us early clarity on what not to scale.

6. Evaluate, Refine, and Scale

Not every concept worked, but we learned fast before scaling. That’s the power of doing an AI Test Sprint: quick learning and faster clarity. We identified what resonated, what needed refinement, and what to leave behind.We also uncovered early targeting insights. Interest was strongest in cities and suburbs across the Northeast, helping shape our go-to-market strategy and where to focus test marketing.Instead of waiting months to test and launch, Outlaw Sake is now ready to move forward with confidence, backed by real data, proven creative, and clear audience signals.
